Leading QE Teams Across Time Zones

Onshore–offshore QE delivery lives or dies on handoffs. A few habits that kept a distributed team shipping without follow-the-sun chaos.

Distributed QE teams don't fail on skill — they fail on handoffs and context. A few things that worked for me leading across time zones.

Make context asynchronous

  • Written test strategy everyone can read, not just attend
  • Clear entry/exit criteria so no one waits on a meeting
  • Defect triage notes that stand on their own

Overlap on purpose

Protect a small daily overlap window for the decisions that genuinely need a conversation — and make everything else async.

Trust compounds when people can act without waiting.
